GRX vs Ultegra: which is right for gravel?

Both groupsets work on a gravel bike, but GRX is purpose-built for it. Here's when each makes sense.

Shimano's GRX is a gravel-specific groupset, while Ultegra is a road groupset that some riders also use on gravel builds. Both work — they just optimise for different things.

This is a general overview. Always confirm compatibility with your frame and existing parts before buying.

What GRX does differently

  • Wider gearing options. GRX cranks come in sub-compact ratios (e.g. 48/31, 46/30) that pair well with wide-range cassettes for steep, loose climbs.
  • Clutch rear derailleur. Reduces chain slap and the chance of dropping a chain on rough terrain.
  • Hood ergonomics. GRX hoods are shaped for a more upright, secured grip — useful when descending loose surfaces.
  • Brake reach. Slightly longer for easier modulation from the hoods.

What Ultegra brings

  • Lighter overall (broadly speaking — varies by build).
  • More refined shifting under hard road efforts.
  • Better availability of premium options (Di2 integration, power meter cranks).

Can you mix them?

Within the same generation and speed (e.g. 11- or 12-speed), GRX and Ultegra share many parts. A common build is GRX cranks + clutch derailleur with Ultegra shifters/brakes to get gravel-friendly drivetrain behaviour with road-tier ergonomics.
